From Supplier Search to German Distribution: NXTZEN Automotive Care Products
Chemicals & Oils
Scope
International supplier search, negotiation and distribution development for an Australian automotive-care brand entering the German market
In 2022, while working as Procurement Manager at RBK Style, ArcMoni's founder led an international supplier-search and negotiation project to establish a new automotive-care product distribution channel in Germany.
After an earlier sourcing strategy involving a Russian manufacturer was discontinued following the start of the full-scale war in Ukraine, the search was redirected to alternative international manufacturers.
The project resulted in a distribution arrangement with Australian automotive-care brand NXTZEN and the import of its products from Australia to Germany.
This case is based on procurement and business-development work completed by ArcMoni's founder while employed as Procurement Manager at RBK Style, before the ArcMoni brand was established.
Results
- Alternative international manufacturer identified and onboarded after the original Russian supplier route was discontinued
- RBK Style became an official distributor of NXTZEN products in Germany
- Products imported from Australia to Germany using both air freight (compact products) and sea freight (200-litre bulk drums)
- Products reached real commercial sale in the German market
Business Requirement
RBK Style wanted to develop a new distribution channel in Germany by becoming an official distributor of an established automotive-care manufacturer. The requirement was therefore broader than purchasing individual products. The project required:
- identifying a suitable international brand
- understanding the manufacturer's existing distribution structure
- establishing direct contact with the manufacturer
- evaluating the commercial opportunity
- negotiating distribution terms
- coordinating product selection
- establishing an import process into Germany
- coordinating logistics for different product and shipment formats
Initial Sourcing Direction
The original project began in 2021 with negotiations involving a Russian automotive-chemical manufacturer. Following the start of the full-scale war in Ukraine in 2022, that sourcing direction was discontinued. Rather than abandoning the distribution project, the supplier-search strategy was restarted internationally. The objective remained the same: identify a credible automotive-care manufacturer whose products could support a new distribution channel in Germany.
International Supplier Search
The alternative supplier search was conducted independently through market and online research. NXTZEN, an Australian automotive-care brand, was identified as a potential fit. Before approaching the manufacturer directly, the research included identifying and contacting existing European distributors to better understand:
- the brand
- its product range
- its European distribution presence
- practical distributor experience
- relevant commercial considerations
This provided additional market context before direct negotiations with the Australian company.
Direct Manufacturer Engagement
After the initial research, direct contact was established with NXTZEN. The discussions moved beyond a standard supplier RFQ. The objective was to establish a German distribution relationship and agree a commercially workable framework for bringing the products into the market. The procurement role included:
- supplier and brand research
- direct manufacturer communication
- commercial discussions
- distribution negotiations
- product and assortment coordination
- purchasing coordination
- import and logistics planning
The resulting arrangement enabled RBK Style to operate as an official distributor of NXTZEN products in Germany. No claim concerning exclusivity is made in this case study unless supported by the relevant historical distribution agreement.
Product & Logistics Strategy
The logistics approach depended on the physical format of the products being purchased.
Compact Ceramic-Coating Products - Air Freight
Ceramic-coating products were compact enough for commercially practical air shipments. This allowed larger quantities of small-format products to be imported without requiring the shipment structure used for bulk liquids.
Bulk Products - Sea Freight
Larger-volume products were also purchased in 200-litre drums. Because of their size and shipment characteristics, these bulk products were transported from Australia to Germany by sea.
The project therefore required different logistics solutions within the same supplier relationship rather than applying one transport method to every product.
From Supplier Agreement to Real Market Activity
The distribution relationship progressed beyond negotiation and contract discussions. Products were physically imported from Australia to Germany and sold in the German market. The procurement work therefore covered the transition from:
- Supplier Search
- Supplier & Market Research
- Manufacturer Contact
- Distribution Negotiation
- Commercial Agreement
- Product Selection
- International Purchasing
- Air / Sea Logistics Coordination
- Import into Germany
- German Market Distribution
This is an important distinction. The result was not simply a supplier shortlist or a signed agreement. The supplier relationship moved into actual purchasing, international transportation and commercial distribution.
Procurement Role
ArcMoni's founder acted as Procurement Manager at RBK Style during the project. The role included identifying the alternative manufacturer, researching the European distribution environment, establishing the relevant contacts, conducting supplier discussions and supporting the commercial relationship through purchasing and import execution. The work connected strategic supplier search with operational procurement. It was not limited to finding a manufacturer's contact details.
Why This Case Matters
1. Supplier Search Can Be Strategic, Not Only Transactional
The requirement was not simply to obtain a quotation for an existing SKU. The procurement objective was to identify a manufacturer capable of supporting a new distribution business in Germany. That changed the supplier-search criteria from price alone to brand, product range, distribution structure, commercial fit and the ability to establish a sustainable supplier relationship.
2. Sourcing Strategy Must Be Able to Change
The original sourcing direction became unsuitable because of a major geopolitical change. The project was redirected rather than forced through the original supplier route. This demonstrates an important procurement principle: a sourcing strategy should be revised when the commercial, geopolitical or supply-chain environment materially changes.
3. Existing Market Participants Can Provide Valuable Due-Diligence Context
Contact with existing European distributors provided practical information before direct manufacturer negotiations. Supplier research can therefore extend beyond company websites and quotations. Understanding how a manufacturer operates within its existing distribution network can provide useful context when evaluating a new commercial relationship.
4. Logistics Should Follow the Product
The same supplier relationship involved both compact products and 200-litre drums. Air freight was appropriate for compact ceramic-coating products, while larger bulk formats required sea freight. Transport strategy should follow the physical product, shipment economics and operational requirement rather than a fixed preference for one mode.
5. Procurement Can Support Market Development
Procurement is not always a back-office purchasing function. In this project, supplier identification and negotiation directly supported the creation of a new distribution channel in Germany. The procurement function connected supplier-market research, commercial negotiation, purchasing and logistics with a broader business-development objective.
Outcome
The project achieved the core commercial objective:
- an alternative international manufacturer was identified after the original sourcing strategy was discontinued
- direct negotiations were established with the Australian supplier
- RBK Style became an official distributor of NXTZEN products in Germany
- products were purchased and imported from Australia
- different logistics solutions were used for compact and bulk products
- the products entered real commercial sale in the German market
Exact annual purchasing volumes, shipment counts and commercial values are intentionally not stated because they are not being substantiated from the historical project records for this case study.
What This Case Demonstrates for ArcMoni
Although the work predates the ArcMoni brand, it demonstrates experience directly relevant to ArcMoni's current procurement model:
- international supplier identification
- alternative supplier development
- supplier and market research
- direct manufacturer engagement
- commercial negotiation
- distribution-related procurement
- international purchasing
- logistics coordination
- adapting sourcing strategy to external risk
- managing a supplier relationship beyond the initial search stage
ArcMoni's current focus is industrial procurement and supplier management for European companies. The underlying procurement principle remains the same: represent the buyer's commercial requirement, identify appropriate supply options and coordinate the supplier process through execution.
